# The sales enablement metrics worth measuring   (and the ones to ignore)

[Change is hard](https://www.salesenablementcollective.com/managing-change-with-enablement/) and [metrics are tricky](https://www.salesenablementcollective.com/enablement-metrics-101/). Between the two of us, we have enough years of enablement experience that the word enablement did not even exist when we started. We have seen plenty of changes in this profession. We have also seen a lot of the same struggles repeat themselves.

We often attend conferences and listen to speakers share incredible stories. They talk about [overhauling their onboarding in thirty days](https://www.salesenablementcollective.com/what-is-sales-onboarding/). They present beautiful lists of perfect metrics. We sit there wondering how they achieved such massive results so quickly.

Then we find out they hired an expensive vendor. Many of us are operating as one-person or two-person bands. We cannot simply throw a million dollars at a problem. [The enablement community](https://www.salesenablementcollective.com/join-the-sec-slack-community/) thrives when we learn from each other. We recently facilitated a session bringing together enablement professionals to share their [actual measurement strategies.](https://www.salesenablementcollective.com/from-startup-to-scale-up-sales-enablement-strategies-that-drive-growth/) 

We focused on three core areas. **We looked at onboarding, everboarding, and major initiatives.**

## How we measure onboarding success

[Onboarding is a journey.](https://www.salesenablementcollective.com/what-is-sales-onboarding/) We often feel pressured to shorten the ramp time for new hires. We should focus on making those initial months more effective. If the ramp takes six months, we need to ensure we are building highly capable sellers during that time.

### The power of peer-to-peer nesting programs

Some of the best training happens peer-to-peer. Sellers listen to enablement teams, but they listen deeply to each other. 

One highly effective approach is building a nesting program. New hires go through standard onboarding while simultaneously working with a designated nest host.

[Frontline managers](https://www.salesenablementcollective.com/how-can-you-involve-frontline-managers-in-your-enablement-and-more-with-gail-behun/) select these nest hosts from their existing team. They usually choose someone with future management potential. The nest host works with the new hire for a set number of weeks. They listen to calls together and complete scoring activities.

This approach takes work off the frontline manager's plate. 

### Tracking metrics that prove real productivity

Many organizations track the time to first sale. This is a highly flawed metric. Frontline managers heavily handhold new reps through their first few deals. 

> A single closed-won deal does not prove a rep is fully ramped or capable of repeating that success.

We need to look at time to [full pipeline development.](https://www.salesenablementcollective.com/five-reasons-your-b2b-deals-are-stalling-mid-pipeline/) We must determine when a rep has generated enough pipeline to realistically hit their number. We also need to track the time to second quota attainment. 

> Hitting quota twice demonstrates repeatable behavior and true independence.

Some teams successfully use the Kirkpatrick model to measure these onboarding outcomes. Levels zero through two cover basic attendance, reaction, and learning assessments. Levels three and four focus on behavior change and business outcomes. Reaching level four requires deep CRM access and strong alignment with business leaders to define meaningful metrics.

## Sustaining behavior change through everboarding

Everboarding requires continuous effort before and after meetings happen.

We get too caught up in planning the next workshop or the next e-learning module. We [build elaborate ninety-day journeys](https://www.salesenablementcollective.com/90-day-sales-onboarding-plan-framework/) and feel a sense of accomplishment just checking those boxes.

### Breaking the cycle of check-the-box training

Checking the box on training rarely changes behavior. 

We need to intervene in the right moments. We must provide continual coaching, practice, and feedback against the specific skills and priorities of individual sellers. That continuous intervention becomes the actual program.

Many enablement teams fall into a predictable calendar trap. We leave the sales team alone in the fourth quarter because they are busy closing deals. We leave them alone in the first quarter because we are busy building new materials. Then we hit them with a massive wave of training in the second and third quarters.

We have to fundamentally change this approach. 

We must identify the core behaviors we want to sustain every single day of the year. We have to convince our sales leaders that isolated, check-the-box training events will never yield the results they want.

### Leveraging conversational intelligence tools

[Conversational intelligence platforms](https://www.salesenablementcollective.com/what-are-sales-enablement-tools/) offer incredible measurement capabilities. Tools like Gong allow us to create specific scorecards for each stage of the sales process. 

- We can track customer-verifiable outcomes on every single call.
- We can score whether a rep used a pre-call plan.
- We can verify if they sent a structured follow-up email.

Every interaction receives a score, creating a transparent leaderboard across the sales organization. These scores serve as powerful leading indicators for sales leadership.

## Proving ROI on major enablement initiatives

Major initiatives often land in our laps at the last minute. These include rolling out a new methodology, launching a pitch contest, or implementing a new client engagement model. 

### Driving adoption through consistent coaching

Isolating the impact of a new methodology is difficult. Executives will naturally ask if the improved results came from the new model or simply from hiring different talent. 

The most effective way to drive and measure this change is through the coaching that accompanies the rollout. 

Coaching reinforces the core principles of the new model. When sellers experience the benefits of this coaching, they organically share their success stories with management.

This ground-up momentum makes a massive difference. Executives start paying attention when frontline sellers actively praise the new approach. 

> Consistent, targeted coaching ultimately turns the heads of executive leadership and validates the major initiative.

## How to build a sustainable measurement strategy
