# A buyer's guide to choosing  a sales training program

In a December 2024 study of more than 240 sales and enablement professionals, [Allego and RAIN Group](https://www.allego.com/news/allego-rain-group-research-continuous-learning-sales-performance/) found that just 33% of companies rated their sales training as effective. 

The other two-thirds paid for programs and gave up selling time with little to show for it.

The cause usually sits in how the program was bought. Before you debate [whether sales training courses are worth it](https://www.salesenablementcollective.com/are-sales-training-courses-worth-it-in-2026/), be clear on [how sales training differs from sales enablement](https://www.salesenablementcollective.com/sales-enablement-vs-sales-training/) and what you need the program to change. 

A structured evaluation, run like any other major investment, raises the odds that training changes what happens in the pipeline. This checklist gives you that structure.

## Why a weighted scorecard matters

Vendor proposals are harder to compare than they used to be. Gartner's [Market Guide for Sales Training Service Providers](https://www.gartner.com/en/documents/7192730) notes that providers increasingly bundle reinforcement and [AI-assisted learning](https://www.salesenablementcollective.com/ai-and-sales-enablement-a-match-made-in-the-cloud/) into their offerings and align them to the buyer's sales process. 

When every proposal claims the same features, a weighted scorecard forces you to define your needs before any vendor presents and gives you one consistent basis for comparison.

The same research shows what effective programs share. Organizations with highly effective training were 4.9 times more likely to report faster time-to-productivity and lower turnover. Top-performing teams were 5.5 times more likely to use skill assessments to find weak areas and 2.9 times more likely to prioritize mentorship and coaching. Build those findings into how you score every vendor.

## Nine criteria to score

Agree on weightings internally before the first proposal arrives, then score each shortlisted vendor from one to five per criterion.

**Methodology fit:** The framework should match your sales motion: transactional or complex, new logo or expansion. Strong vendors will tell you where their methodology performs less well. A vendor who pitches one approach for every deal type deserves scrutiny.

**Needs diagnosis:** The vendor should assess your reps through [skill evaluations](https://www.salesenablementcollective.com/designing-a-sales-competency-program/) and recorded call reviews before setting the curriculum. A full proposal that arrives before anyone has spoken to your reps or managers is a product pitch.

**Customization:** Scenarios and [role plays](https://www.salesenablementcollective.com/creating-effective-sales-training-with-the-tell-show-do-apply-framework/) should use your ICP, product, competitors, and recorded calls. Role-plays built on a made-up product won't prepare reps for their real conversations.

**Reinforcement:** Weight this one heavily. [Spaced practice](https://www.salesenablementcollective.com/why-the-4p-framework-is-changing-sales-enablement/), follow-up sessions, and coaching prompts should run for at least 90 days after launch. Reinforcement sold as an optional add-on tells you how the vendor thinks about behavior change.

**Manager enablement:** Frontline managers multiply the program's effect. Look for a dedicated track with coaching guides that teaches managers to [coach to the methodology](https://www.salesenablementcollective.com/3-ways-to-create-an-effective-sales-coaching-program/). If managers only observe, the program fades when it ends.

**Measurement:** Agree on [leading metrics](https://www.salesenablementcollective.com/the-sales-enablement-metrics-worth-measuring-and-the-ones-to-ignore/) (skill adoption in call reviews, stage conversion) and lagging metrics (win rate, cycle length) upfront. Attendance and satisfaction scores show who turned up and enjoyed it. They say nothing about behavior change.

**Delivery fit:** The format should work around your selling calendar and time zones. A multi-day offsite during quarter end shows the vendor hasn't considered your context.

**Tech integration:** The program should run inside your CRM, conversation intelligence platform, and [enablement tools](https://www.salesenablementcollective.com/is-sales-enablement-software-worth-it-a-buyers-guide-to-content-ramp-and-win-rates/). Reps rarely log in to a separate portal.

**Commercial terms:** Look for clear pricing, a license to deliver content internally after the engagement ends, and a pilot before any enterprise commitment. A multi-year contract signed before you've seen the program in action puts the risk on you.

Give methodology fit and reinforcement the heaviest weighting. A well-delivered program on the wrong framework rarely changes behavior, and a program that stops at the last live session leaves reps unsupported just as new skills take hold or fade.

## Questions to send to every vendor

Send the same list to every vendor so you can compare answers line by line. The reinforcement and measurement answers matter most since they decide whether the program outlasts its launch.

**Methodology and fit:** Which sales motions does your methodology serve least well? Can you share references from companies with our deal size and sales cycle length? A vendor who can't answer the first question hasn't examined the limits of their approach.

**Customization:** Which modules will you rebuild around our product and call recordings, and which stay standard? How many hours will our subject-matter experts need to commit during design? The answer shows how seriously they take customization.

**Reinforcement and coaching:** What happens in the 90 days after the final live session? How do you prepare frontline managers to coach to the methodology, and is that track included in the price?

**Measurement:** Which metrics will you commit to moving, and how will you separate the program's effect from territory or pricing changes? Can you share a before-and-after results report from a past client, with their permission?

**Commercial terms:** Do we keep a license to deliver the content internally after the engagement? What does a paid pilot cost, and does the fee credit toward a full contract? Will the facilitators on this sales call deliver the program?

## Match the program to the team

An SDR program rarely suits strategic account managers. Skills and deal timelines differ, and so does the practice volume each group needs.

**SDRs and BDRs** need frequent, short practice on prospecting, cold call openers, objection handling, and multichannel sequences. Weight reinforcement cadence and practice volume most. AI role play between calls helps here.

**SMB and transactional AEs** benefit from virtual workshops paired with weekly call-review coaching on fast discovery, demo discipline, and closing inside short cycles. **Enterprise AEs** need a cohort program built around live opportunities, covering multithreading, business cases, mutual action plans, and [procurement negotiation](https://www.salesenablementcollective.com/defend-your-margins-is-negotiation-training-worth-it-for-sales-teams/). Weight methodology is fit for complex deals and customization with real deals most.

**Account managers and CSMs** with expansion targets need account planning workshops timed to the QBR calendar and aligned with your account planning process and CRM. Prioritize renewal and upsell conversations.

**Frontline sales managers** should train first. A manager-only cohort on coaching conversations and pipeline and forecast reviews sets up everything that follows.

**Channel and partner sellers** need self-paced modules with a partner certification. Scalability and multilingual delivery matter most for networks that span several regions.

### Red flags

One of these warrants a harder conversation. Two or more and the vendor should come off the shortlist.

- The proposal arrives before the vendor has spoken with your reps or managers.
- Success metrics stop at attendance, completion, or satisfaction scores.
- Reinforcement is priced as an optional extra.
- The vendor can't name a sales motion where their methodology performs poorly.
- Every reference customer sells in a different segment or at a different deal size.
- The contract requires a multi-year commitment with no pilot or exit point.
- The facilitators in the sales process won't deliver the program, which usually means the people selling it have little connection to what gets delivered.

### How to run the evaluation

Allow roughly one quarter from brief to signed contract, with the pilot taking most of it.

1. **Write the business problem as a metric:** Low discovery-to-proposal conversion, slow new-hire ramp, shrinking deal size in one segment. The more specific the metric, the easier it is to judge whether a program addresses it.
2. **Set a skills baseline:** Assess each rep and review recorded calls in your conversation intelligence tool to identify what separates top performers. You'll measure against this later.
3. **Fix the scorecard weightings** before any vendor presents, so you don't adjust them toward a vendor you've warmed to.
4. **Brief three or four vendors** with the same written brief and question list. Watch a live session with a current client, and check references with at least two customers whose deal size and sales motion match yours.
5. **Run a paid pilot.** Train one team for 60 to 90 days and, where headcount allows, hold back a comparable team as a control group. Without one, the program's effect is very hard to isolate from everything else in the business.
6. [**Measure behavior before outcomes**](https://www.salesenablementcollective.com/sales-enablement-and-onboarding-how-to-measure-what-really-matters/)**.** Track skill adoption in call reviews and CRM stage movement first, then win rate and cycle length as deals close. The Kirkpatrick Model's four levels run from learner reaction and knowledge through to on-the-job behavior and business results. Ask which levels each vendor's reporting covers, and treat reporting that stops at the first two as a warning sign.
7. **Negotiate with pilot data.** Use what you observed to set scope, pricing, and the success metrics in the full contract.

Most failed training programs trace back to the buying decision, where a compelling proposal wins on price and gut feel and the program has faded within six months. A formal evaluation improves those odds considerably. 

Start from the behavior you need to change and score vendors on the criteria that predict it. Then run a pilot, with reinforcement built into the design, before you sign the full contract.
